Decision Framework
Gap Classification
- If value depends on human judgment that AI replicates → Closing gap (high risk)
- If value depends on relationships, trust, or accountability → Durable (low risk)
- If value depends on proprietary data AI can't access → Defensible (medium risk, monitor)
- If value depends on speed/cost advantage AI eliminates → Closing gap (high risk)
- If value depends on taste, curation, or cultural context → Durable (low risk)

Audit Sequence
- Map the business model: what does the customer pay for, and why can't they get it elsewhere?
- For each value driver: identify the gap it depends on
- Classify each gap: closing / durable / defensible
- Estimate closure timeline for closing gaps (12m / 24m / 36m+)
- Score overall exposure: % of revenue at risk within 24 months
- Identify the one gap that, if closed, ends the business model
